Context

An acquisition requiring integrated regulatory and management reporting from day one across two banking estates and two jurisdictions.

Constraint

Migration, reporting and confidentiality obligations ran concurrently, with a fixed completion date that could not move.

Approach

Migration sequencing, reconciliation controls, a day-one reporting slice and cross-border delivery cadence with named owners in both entities.

What made it hard, really

Reconciliation exposed historical data-quality issues that predated the transaction. We reported them rather than absorbing them into the migration.

Risk controls

Privacy, security, data quality, model governance, resilience and human oversight were tested as acceptance criteria, with control owners named in the delivery plan and evidence retained for audit.

Reusable assets and IP

Reference patterns and reusable assets are described without exposing proprietary implementation. Client-specific code, documentation and controls remain client-owned.
